The quick answer
Do not pilot an AI SDR until you have a clear ICP, usable account data, trigger logic, approved messaging, deliverability monitoring, CRM ownership, and human QA. Without those basics, automation creates noise faster than pipeline.
The readiness checklist
Define the ICP, the reason to reach out, the offer, disqualifiers, data sources, enrichment rules, mailbox limits, review thresholds, handoff criteria, and what counts as a successful conversation.
The pilot scope
Keep the first pilot narrow: one segment, one trigger, one offer, one geography, and one success metric. The goal is not to prove that agents are magic. The goal is to learn whether a specific workflow can perform under controlled conditions.
Stop conditions
Pause the pilot if bounce rate climbs, complaints appear, reply quality drops, the agent repeats unsupported claims, or sales rejects the handoff. These are operating signals, not small bugs.
